Two Crises, One Radical Insight
Breakthrough innovation often begins in chaos or a crisis. That’s how we discovered the Blue Dolphin Process - an approach that makes radical organizational change stick. Not through pressure, not through pep talks - but by unlocking the hidden power of middle management.
Our first wake-up call? A €2.4B company invited us to pitch TOC/CCPM. Top execs were sold instantly. Middle management? Brick wall. The deal nearly collapsed - until we invented the Challenging Workshop.
Crisis number two? COVID. On-site workshops went out the window. That’s when we created our Self-Training Approach - a scalable, decentralized approach that lets managers drive the change themselves.

Why Change Usually Fails
Let’s be honest. Most change initiatives feel like this:
“Here’s another strategic initiative... now go implement it on top of everything else.”
Middle managers react predictably:
“Cool, more buzzwords.” “Same workload, now with added chaos.” “Don’t worry, they’ll forget about it in 3 months.”
Change fails because people don’t resist change - they resist being changed.
The Dolphin Process (Trick)
First: One Question That Opens the Door
You don’t begin with a plan. You begin with curiosity, so we ask the employees first:
“How well are you working in FLOW?”
FLOW is that sweet spot where teams focus, finish, and feel proud. Everyone wants it. That’s why we built the FlowScreening for Teams and Organizations - an anonymous questionnaire covering eight core elements of work-in-flow. That's the start.
Present this idea to executives with one simple ask:
“Want a snapshot of how your teams experience work - and where the bottlenecks are?” They almost always say: “Yes, that would be very interesting.”
What comes back? A brutally honest heatmap. No fluff. Just clear patterns like:

You have to know that, in most cases, the method for achieving optimal flow is well known - do you remember Build Your Own High-Performance Framework - Part 1A: The Theory of Constraints Lego Bricks (remastered)? So the method is clear from the beginning.
P.S.: There are some corner cases, e.g., a full product or project on top of production. In such cases, we need one more step - a workshop to find the perfect combination of TOC Lego bricks. But that has been the case in just 2% of companies so far! So we’ll leave this for later.
But now, back to the happy case: the method is clear - and it's always something like “dramatically cut the work-in-progress” and “generate an operative priority signal that makes sense for everyone.”
And now to the middle managers ...
Let Them Say No - But on Their Terms
Executives now pass the torch:
“We want FLOW - but only if you believe in it. Here’s your mission: Try to prove the method won’t work. If you find a fatal flaw, we drop it.”
Middle management responds with a hesitant:
“Okay, fair.”
It’s not enthusiasm, but it’s at least some motion and engagement. And that’s the opening.
Now, they have a problem: They want to challenge the idea but don’t know the method - be it Critical Chain, Drum-Buffer-Rope, or another method. So they ask:
“Can you explain it to us?”
And our reply?
“We could. But *it’s better if you train each other*. That way, it’s in your language - and you’ll own it.”

And during this process?
They uncover 150 to 350 obstacles to implementation. Perfect.
